The Five Steps of GTD:

Step 1: Capture. The first and most fundamental step. The distinction between a fuzzy project description and a clear next physical action is the difference between a list that creates anxiety (because the brain can't act on it) and a list that creates clarity (because the brain knows exactly what to do next). Most people's to-do lists are actually project descriptions — "finish the report," "sort out the supplier situation," "work on the presentation" — which explains why people look at their to-do lists and feel overwhelmed rather than guided.

Step 3: Organize. Placing clarified items into the right categories:

  • Next Actions: Single, physical tasks executable without prior planning. "Call Marcus about the contract" — can be done right now.
  • Projects: Any outcome requiring more than one action step. "Launch the new product feature" is a project, not a next action. Every project must have at least one next action associated with it.
  • Waiting For: Things delegated or requested from others. "Waiting for Sarah to send the report data" — this needs to be tracked because you may need to follow up.
  • Someday/Maybe: Ideas and aspirations that aren't active commitments. "Learn to sail," "Write a book about X," "Visit Japan."
  • Calendar: Only time-specific commitments. Most people over-use the calendar by putting non-time-sensitive tasks on it — which clutters it and erodes trust.
  • Reference: Information that isn't actionable but may be useful later. Filed cleanly, not left in the inbox.

Step 4: Reflect. Regularly reviewing the system to keep it current, relevant, and trusted. The most important practice in GTD is the Weekly Review — Allen describes it as the "master key" of the system, and its importance cannot be overstated.

The Weekly Review typically takes 45-90 minutes and accomplishes:

  • Emptying all inboxes (physical, email, digital)
  • Reviewing all active projects and checking that each has a next action

12.3 PARKINSON'S LAW: THE PRODUCTIVITY WEAPON MOST PEOPLE IGNORE

Work Expands — Unless You Constrain It

In 1955, Cyril Northcote Parkinson — a British naval historian — published a satirical essay in The Economist that began: "It is a commonplace observation that work expands so as to fill the time available for its completion." He was being sardonic about bureaucratic inefficiency, but the observation he named has since been confirmed as one of the most reliable phenomena in human performance psychology.

The mechanism is straightforward: when you have six hours to complete a two-hour task, you spend six hours on it. Not because you are lazy, but because your brain uses the available time to improve the work, add nuance, reconsider decisions, seek additional information, and generally expand the work to fill the container provided. The process feels productive, and some of it genuinely is, but much of it is Parkinson's Law in action — the cognitive tendency to continue working until the time runs out rather than until the work is genuinely complete.

The productivity implication: artificial time constraints force prioritization and often produce better work. The writer who gives herself three hours to complete a first draft, rather than all weekend, is forced to make faster decisions about what to include and exclude — which often produces a cleaner, more direct draft than the open-ended weekend version. The analyst who has two hours before a meeting to complete a report focuses on the most important findings rather than comprehensively documenting every observation.

Real applications of Parkinson's Law as a productivity tool:

The email Parkinson's Law: Most people spend far more time on email than the actual content requires, because email feels productive and there is always "one more message" to handle. Research by The Radicati Group shows that the average knowledge worker receives 121 emails per day and spends an average of 28% of their workday on email. Parkinson's Law is central to this — email expands to fill the time allocated to it. The solution: allocate a fixed, specific amount of time to email processing (20-30 minutes, twice per day) and stop when the time is up. The quality of email responses is not materially different with this constraint — in fact, responses often improve because the constraint forces directness.

The meeting Parkinson's Law: Meetings almost universally run to their scheduled length, regardless of whether the agenda has been covered in the first twenty minutes or requires the full hour. The standard scheduling unit is 60 minutes — not because most meetings require 60 minutes but because calendar software defaults to it. 12.4 ENERGY MANAGEMENT: THE FRAMEWORK THAT CHANGES EVERYTHING

Why Time Management Is the Wrong Problem

Jim Loehr and Tony Schwartz spent years working as performance coaches with elite athletes — specifically with professional tennis players. Spiritual Energy — not used in a religious sense, but as the sense of purpose and meaning that aligns behavior with values — determines whether the first three are being spent on something worth spending them on. The person with abundant physical, emotional, and mental energy deployed in service of work that conflicts with their values experiences a specific type of exhaustion that no amount of sleep or exercise resolves. The person whose energy is fully aligned with their values experiences a form of renewal even in demanding work.

The Performance Pulse: Stress and Recovery Cycling

The most important operational insight from Loehr and Schwartz is the concept of performance pulse — the rhythmic alternation of stress (full engagement, energy expenditure) and recovery (energy restoration) that produces sustainable high performance.

"The rocks," he says, "are the big, important things in your life — your health, your most important relationships, your significant professional projects, your personal development. If you don't put the big rocks in first, you'll fill your time with sand and gravel and wonder why there's no room for what matters."

The metaphor is memorable precisely because it captures the structural problem of reactive time management: the small, easy, readily-available tasks (sand and gravel — email, routine tasks, minor meetings) fill the available time before the important things get scheduled. The solution is to schedule the rocks first.

Set monthly intentions: Three to five specific outcomes you intend to produce this month. Not tasks — outcomes. "Complete the first complete draft of the proposal" or "Establish the morning training habit with 90% consistency."

The Quarterly Review (3-4 hours; best done on a full day away from the office) is the strategic review. It serves the function that strategy sessions serve in organizations: stepping back from tactical execution to assess whether the direction is still correct.

Batching is the practice of grouping similar tasks together and completing them in a single dedicated session rather than interspersing them throughout the day. It exploits two cognitive phenomena:

First, the setup cost for any task — the time required to orient to the task, load relevant context, and reach productive engagement — is fixed, not variable. A phone call requires roughly the same setup time whether it's one of five calls made in a batch or one of five calls made at five different points in the day. Batching eliminates the repetition of setup costs.
